Huge elk

A friend of mine is re doing an elk that someone gave me last spring. The animal was killed some time in the 20's so we had to change the hide and get rid of the plaster and 2x4s. The problem we are running into is this elk is so big with just about any foam mold the antlers end about a foot behind the form. We also can't find a hide to fit around the base of the antlers. They measure about 9.5 inches around at the base. Anyone have any advice?
